Summary
Syngenta faced the challenge of managing sales incentive calculations across global markets. With hundreds of Excel files scattered across countries with no consolidated view of incentive payouts, the company needed a unified solution. As Syngenta’s and beqom IT partner, we deployed a global sales incentive platform as a single source of truth for compensation data.

Project in a nutshell
Challenges
Achieve global visibility and control over sales incentive payouts.
Manage and calculate multi-region sales incentives plans.
Provide simulation capabilities.
Solution
beqom-based sales incentive web platform for global incentive calculations.
Mobile application enabling earning simulations.
Impact
Global consolidation - precise tracking of every dollar paid in sales incentives across 60+ countries.
The company had no consolidated view of total sales incentive spend globally. Hundreds of different Excel files across countries made consolidation nearly impossible, with the global compensation team spending enormous effort attempting manual data aggregation.
The platform had to enable leadership and regional managers at different organizational levels to access relevant data and insights, supporting decision-making from country teams up to global executives.
Each country had different sales incentive plans with unique calculation rules and plan structures. The platform needed to handle this diversity while maintaining consistency and remaining manageable for HR teams globally.
3. Allow employees to simulate earnings
Provide employees with a tool to estimate their sales incentive earnings based on different achievement levels across various performance measures, creating transparency and engagement with the compensation structure.
4. Enable cross-country learning
Create transparency in the sales incentive plan design by allowing HR teams across countries to review each other's incentive structures, measures, and designs to foster sharing of best practice.
5. Streamline HR processes
Modernize and simplify operational processes by giving HR teams direct access to manage components like plan assignments, thus reducing manual work, and expanding gradually to involve more functions.
6. Integrate data across systems
Build reliable data integration between the HR system and the platform to ensure accurate daily synchronization of sensitive compensation data.
The project was very well organized with regular sprints and weekly meetings that kept us aligned. The team was highly cooperative and supportive throughout the project. We achieved what we set out to do, and we are a happy customer.

/ Context of cooperation
From off-line Excel spreadsheet depository to a Cloud-based modern global sales incentive platform solution
The demand for a unified sales incentive platform (SIP) emerged from years of operational pain. Syngenta's global compensation and benefits team, working with HR leadership, had exhausted manual consolidation approaches. With each country operating independently using different Excel structures, the company lacked fundamental visibility into compensation expenses.
The business need was clear: establish a single source of truth for incentive calculations while providing sales teams with transparent visibility into their earning potential.
Syngenta conducted a competitive bid tender with multiple enterprise compensation management vendors. beqom was selected as the primary contractor, valued as an eagerly growing contender in the compensation technology space. We joined as beqom's implementation partner, serving as the technical execution arm for the deployment.
The implementation followed a three-phase investment roadmap. Phase 1 focused on core platform deployment and initial country rollouts. Phase 2 addressed fixes, user feedback, and interface improvements. Phase 3 enabled new functionalities and expanded capabilities.
/ Solution
A single source of truth for sales compensation data
The solution centered on two complementary applications designed to meet different needs within Syngenta's sales compensation ecosystem.
1. Web application for calculation management
An engine for global sales incentive plans with HRIS as its primary data source (with daily data synchronization).
Consolidates country-specific plans and calculations into a unified view, providing global oversight.
Handles plan assignments globally, linking employees to appropriate incentive structures.
Provides consolidated reporting accessible to leadership with just a few clicks, delivering visibility into sales incentive spend.
Enables cross-organizational learning across all countries.
2. Mobile application for employee engagement
Provides gamification functionality for sales teams globally.
Enables simulations where employees can estimate their earnings based on different achievement scenarios.
Helps employees understand their compensation structure.
/ Impact
From manual processes to automated efficiency
1. Global visibility across 60+ countries
The company now maintains precise, consolidated reporting showing every dollar and penny of incentive spend across all countries and business units.
Reports that previously required weeks of manual effort from the global compensation team are now accessible within a few clicks, providing leadership with visibility into one of the company's largest cost categories.
2. Widespread platform
The platform operates daily with 6,000+ end users accessing the platform for incentive information and simulations while maintaining consistency with global standards. The platform runs in steady-state operations with no disruption.
3. Cross-organizational learning
Country teams can review plan designs across countries, examining measures and incentive structures implemented elsewhere, fostering knowledge sharing and best practice adoption.
4. Improved data quality
Streamlined operational workflows with direct HR team access to manage plan assignments and other components.
5. Global standardization
While platform usage wasn't mandated, it became the standard across most markets. Only a handful of countries maintained internal alternatives with the clear expectation that HR would only support the deployed platform.
We now have precise, consolidated reporting on every dollar of incentive spend across all our markets. What used to require weeks of manual effort is now accessible with a few clicks. This visibility has fundamentally changed how we manage incentive payouts.
During the initial call, we'll analyze your most pressing operational challenges, understand how they're affecting your business efficiency, and identify a clear automation roadmap to solve them.
